How Much Should a Personal Trainer Spend on Ads?

Not a random number — a simple way for coaches and personal trainers to work out an ad budget from what a client is actually worth to them.

There’s no magic number, and anyone who gives you one flat figure is guessing. The right ad budget for a coach comes from one thing: what a client is actually worth to you. Once you know that, the budget almost sets itself.

Start with the value of a client

Work out your client lifetime value — roughly, what an average client pays you in total:

Monthly price × how many months they stay = what a client is worth.

A €150/month client who stays 4 months is worth €600. That single number changes everything, because now you know how much you can afford to spend to get one.

Then work backwards

If a client is worth €600 and you’re happy to spend, say, 20% to acquire one, you can pay up to €120 per new client and still be well ahead. Now the questions become answerable:

  • How many leads does it take to book a call? (Say 3.)
  • How many calls to sign a client? (Say 3.)
  • So ~9 leads per client. At a €10 lead cost, that’s €90 per client — comfortably under your €120 ceiling.

That’s a profitable machine. Everything after is just turning the dial.

The starting-budget rule

For the first few weeks, though, don’t optimise for profit — optimise for learning. Your campaign needs roughly 50 leads a week to exit Meta’s learning phase and stabilise.

  • Lead cost ~€6 → ~€300/month
  • Lead cost ~€10 → ~€500/month

When to spend more

Scale when — and only when — the maths works: your cost per client is comfortably below what a client is worth, and it’s been stable for a couple of weeks. Then raise the budget 20–30% at a time, not overnight, so you don’t reset learning.

Spend less than a client is worth to acquire them, never more than you can sustain for a week, and let the numbers tell you when to push.
